ROI = (extra revenue from organic search − SEO cost) ÷ SEO cost. Extra revenue comes from extra visitors × the share who become leads × the share of leads who buy × what a customer is worth to you.

It depends heavily on your starting point and competition. Sites with technical problems or thin pages often see bigger gains than sites that are already well optimised. If unsure, use a conservative 20–50% and treat anything higher as upside.
